01
The product
Rafiq Al Hajj is an enterprise-scale Hajj & Umrah platform that manages pilgrim journeys through multi-role operational systems. Live pilgrim tracking, transportation coordination, SOS workflows and operational dashboards come together in one Arabic and English product, serving thousands of users across multiple operational regions.
The mobile codebase is a multi-tenant Flutter architecture of more than 45 feature modules, with real-time communication over WebSockets, BLE-based Tafweej tracking, Firebase Cloud Messaging and AI assistant features built on the OpenAI API.
During active Hajj seasons, production hotfixes ship over the air with Shorebird instead of waiting for a full store release.

The challenge
01
Scale without entanglement
45+ feature modules have to stay independent, consistent and buildable in parallel, so boundaries, shared conventions and dependency rules matter as much as the features themselves.
02
Real-time, end to end
WebSocket events, push messages and BLE tracking feed the same experience. The app has to reconcile live data streams into clear, predictable UI state.
03
Critical-path workflows
SOS and transportation flows are the moments that matter most. They have to be fast to reach, hard to get wrong and resilient to failure.
04
Fixes that can't wait
There is no time for a store review cycle in the middle of Hajj. Over-the-air hotfixes with Shorebird get critical fixes to users while the season is running.
05
Arabic and English, both first-class
A bilingual experience means localisation and layout direction are designed in from the start, not added at the end.
